Shanghai Baoshan integrated smart equipment

The central difficulty in Baoshan turnkey equipment is the interface. Workpiece tolerance, fixture datum, robot path, vision decision, PLC interlock and supervisory system must operate within one cycle; passing machines do not automatically create a passing line.

Formation and regional foundations

Baoshan Robotics Park concentrates robot makers, integrators and testing platforms. FANUC provides robots and automation systems, Sinylon builds automotive body lines, Quicktron develops mobile-robot warehousing, and firms such as Jingpu add instrumentation. Turnkey capability comes from frozen interfaces and site ramp-up, not a sum of enterprise counts.

An automated line has no single speed. Workpiece loading, fixture location, robot arrival, vision confirmation, PLC release, conveyor indexing and supervisory feedback jointly define cycle time. Baoshan’s value lies in carrying these responsibilities into pre-acceptance and site ramp-up, not calling a row of machines a turnkey line.

Core geography: The Baoshan equipment area centred on the robotics park and surrounding manufacturing sites, combining industrial robots, automotive automation lines, intelligent warehousing, precision instruments and system integration

Six interface freezes in Baoshan turnkey equipment

Where lost cycle time lands in hardware, software and acceptance evidence

Each node retains responsible inputs and outputs, and lines represent engineering handovers. Any actual enterprise cooperation depends on a specific project contract.

  • Part and cycle baseline — Product drawing, tolerance, arrival orientation, target cycle and changeover range form the design input, with later changes retaining revisions.
  • Fixture and robot cell — Fixture location, tool centre point, load and reach are checked on hardware rather than existing only in simulation.
  • Vision and PLC decision — Lighting recipe, camera coordinates, decision threshold and interlock bits share one revision table, returning a false decision to image and signal.
  • Warehouse and line-side delivery — Mobile-robot task, container identity, arrival window and manual takeover event align with production cycle time.
  • Pre-acceptance fault list — Continuous running, changeover, fault recovery and safe stop are recorded separately instead of replacing ramp-up with one demonstration.
  • Customer-site revision baseline — Real utilities, parts, networks and crews enter the final baseline, and site changes identify tests that become affected.

01 · Design input first states how the part can change

One nominal drawing cannot support changeover and incoming variation.

Turnkey-line design begins with the part and process rather than a robot model. Inputs identify the product family, datum faces, tolerance, mass, arrival pose, process objective, cycle time, shifts and changeover conditions. Baoshan material establishes concentration in robots, automotive equipment and warehousing, while Sinylon shows conveying and fixture systems. Those capabilities become an auditable design only after connection to a defined product input. Boundary parts, maximum load and the narrowest route also enter the baseline before installation, including measured clearance after placement.

A nominal dimension alone may let a fixture pass the first lot and fail repeatedly at tolerance limits or after a supplier change. A target cycle that does not say whether good parts, replenishment, inspection and micro-stops are included gives each party a different denominator. When product change follows design freeze, earlier simulation and safety clearances may expire. The earliest turnkey risk is often not technical weakness but the absence of one input revision.

Create a signed product-process baseline combining drawing revision, physical specimen, cycle definition and changeover matrix. The design review confirms mechanical, electrical, control, information and safety inputs separately, marking assumptions with closure dates. A changed input creates an impact list naming fixture, path, vision and safety checks to repeat. Unaffected evidence remains, while affected reports state the revision at which applicability ends.

  • Product family, tolerance, arrival pose and cycle target jointly form the line baseline.

02 · The fixture turns part tolerance into robot coordinates

Locating error propagates through tool and operation.

A fixture places each incoming part where robot and process can return repeatedly. Locating pins, supports, clamp sequence, sensors and part deformation jointly establish the final datum, while thin automotive panels bring springback into weld position. Sinylon’s published fixture, conveying and vision work identifies integration objects in Baoshan, but repeatability still requires target parts, gauges and a capable measurement system.

A clamp signal shows that a cylinder or switch reached position, not that the part seated on its datum. Burrs, oil, weld distortion or incoming tolerance can leave the signal normal while shifting the part, after which a correct robot path reaches the wrong workpiece. An issue confined to one lot or fixture nest can disappear in average cycle and yield. Fault replay retains part identity, nest and measured displacement.

During fixture commissioning, use tolerance-boundary parts and repeated loading to measure location repeatability, clamp deformation and sensor decisions separately. Recheck datum after locating-element wear, repair or part revision, tying gauge calibration to the result. Control logic gives critical clamps appropriate timeouts and diagnostics rather than a simple bypass to maintain output. Any diagnostic bypass receives limited authority, duration and defined retesting.

  • Fixture repeatability is demonstrated with real tolerance parts and datum measurement, not the clamp motion alone.

03 · A robot path carries its tool and payload

Inertia, dress packs and process force lie between unloaded teaching and production.

Shanghai FANUC publishes robot, peripheral, vision and system-integration capabilities, with its Baoshan factory covering development, manufacture and delivery. A path in a line is not an inherent robot parameter. Tool centre point, payload mass and centre of gravity, dress pack, fixture position, process speed and safety space determine motion together. Changing a gun, gripper or part may invalidate collision and accuracy conclusions even if the programme name stays unchanged.

Offline simulation finds reach and obvious collision in a nominal model but does not automatically contain cable slack, part deformation, installation error or floor vibration. Raising all speeds to chase cycle time can exceed corner acceleration, tool deflection or process stability. Looking only at robot cycle may mislabel waits for fixtures, vision and downstream permission as robot weakness. Path optimisation first separates motion time from waiting time.

Robot commissioning calibrates base, tool and user frames before checking reach, singularities, stopping distance and cable allowance with the real payload. Programme revision records speed, acceleration, zones and process settings, and a change report states cycle benefit together with quality and safety effects. Cycle analysis separates motion, process dwell and interlock wait, improving only the real constraint. Relocating a robot on site triggers confirmation of every affected frame.

  • Tool centre, payload, speed and safety envelope jointly define a usable path.

04 · A false vision decision begins with light, then algorithm

The camera sees an image made by lighting, lens, part and threshold together.

Vision in a turnkey line often judges location, defects or assembly state, and both Sinylon and FANUC material show vision integrated with automation. Camera model is only the beginning; lighting angle and intensity, lens, exposure, part surface, calibration target, coordinate transformation and thresholds alter the decision. A stable pre-acceptance image using dedicated specimens and fixed lighting may not represent site material and environment.

Relaxing a threshold when false decisions rise may reduce stops while releasing real defects; increasing light can create glare and saturation. Seasonal ambient light, oil film, supplier finish or lens contamination gradually shifts image distribution, and average recognition rate does not reveal conditions that concentrate errors. Without raw images and recipe revisions, the site can only debate “algorithm” versus “incoming part” without reproducing the decision.

Build an image set from conforming, boundary and representative defect parts across station lighting, surface lots and allowed poses. Each decision retains raw image, processed result, threshold, camera and lighting recipe, while the PLC records the part identity. Confirm a reference set after lens cleaning or lamp replacement. Algorithm changes use controlled revisions and regression images, and site errors are stratified by condition instead of reduced to one percentage.

  • Raw image, recipe revision and decision result must be retained together.

05 · PLC interlocks must show who waits for whom

One not-ready signal may hide ten conditions.

A turnkey system connects robots, fixtures, conveyors, vision, safety and supervisory software through PLC or related control networks. Each device sends state and waits for permission. One automatic-run condition may depend on doors, air pressure, home position, material, downstream space and recipe match. Baoshan equipment planning stresses coordination of systems and components; implementation still relies on a clear signal table and state machine.

When an interlock exposes only a combined state, maintenance resets devices one by one, losing time and possibly erasing evidence. Forcing a bit to restore output may start later motion without a real condition, and an undocumented force leaves risk outside the programme. Network delay, unsynchronised clocks and revision mismatch can also leave both devices waiting; that is not a hardware failure in one machine.

Define source, meaning, normal state, timeout and fault code for every signal, and show the exact unmet condition on the state display. PLC, robot, vision and supervisory systems use a controlled revision list, with time and person recorded for every download or change. Forced bits are authorised only for diagnosis, expire automatically and enter shift handover. Fault replay aligns controller logs on one clock and follows the wait chain from its first unmet condition.

  • Interlock bits, timeout reason and software revision jointly explain a stop.

06 · A warehouse robot must deliver the container into the right time window

Arrival at a station is not the same as usable material at the line.

The Baoshan park handbook includes Quicktron and intelligent warehousing, establishing mobile robots and warehouse systems as a distinct turnkey path. A warehouse task joins inventory container, destination station, route, priority and arrival window, then requires station receipt and empty-container return. Mobile-robot speed is one parameter; it cannot replace inventory accuracy, traffic rules and line-side handover. Arrival without workstation confirmation does not establish usable material.

A robot arriving on time with the wrong container is more dangerous than a delay. A vehicle waiting outside a station for manual confirmation may leave the system showing complete while the line still lacks material. Multi-vehicle traffic, charging, temporary closure and forklifts change available cycle time. Different container identities between warehouse and line prevent a replenishment fault returning to inventory and may omit material in transit from a quality hold.

Use one container identity across storage location, task, vehicle and station receipt, and define completion by station confirmation rather than arrival coordinates alone. Simulation and pre-acceptance cover peak demand, low battery, blocked routes, manual takeover and communication loss, followed by calibration with real shifts. Inventory freeze or quality hold prevents tasks for affected containers. Delay reports distinguish missing stock, dispatch wait, traffic congestion and unconfirmed receipt.

  • Task, container, position and production consumption must share an identity.

07 · Pre-acceptance should deliberately create trouble

One smooth demonstration cannot show recovery ability or bypass risk.

Turnkey equipment commonly receives pre-acceptance before shipment across mechanical, electrical, control, safety and cycle dimensions, although factory conditions differ from the customer site. FANUC and Sinylon publish integration and delivery capability, and the park includes testing platforms. Those conditions support pre-acceptance without making one normal demonstration representative of production. Tests cover product families, endurance, changeover and foreseeable faults.

Skipping abnormal tests to ship on time moves temporary bypasses, manual steps and recovery-sequence problems to the site. Endurance measured only by total output hides micro-stops, repeated resets and intervention, while ideal specimens avoid tolerance and surface variation. Pre-acceptance does not prove that a system never fails. It shows that faults are detected, stop in a safe state and recover through a controlled sequence.

The pre-acceptance plan defines condition, specimen, duration, criterion and evidence for every input, recording the distribution of micro-stops rather than only average cycle. Trigger sensor faults, network loss, material shortage, safety doors and emergency stops to test alarms, energy isolation and recovery. Failed items enter an owner-and-date list, with removal conditions for temporary measures. Shipment includes software backups, calibration and every open item.

  • Endurance, fault recovery, changeover and safe stopping create separate evidence.

08 · Site ramp-up adds utilities and crews to the system

After relocation to the customer plant, the baseline must be confirmed again.

At site, foundation, power, air, network, environment, upstream material, downstream process and crew join the line conditions. Factory pre-acceptance remains useful, but disassembly, coordinate reconstruction and customer-system connection create new revisions. Baoshan turnkey delivery becomes sustainable cycle time only after these site interfaces are confirmed; a park distinction does not perform final acceptance.

Slow initial site performance may arise from equipment, air-pressure variation, part quality, network permission, incomplete training or an unavailable downstream process. Assigning every loss to the integrator delays correct improvement; assigning everything to customer conditions hides design weakness. Ramp analysis separates waiting, motion, process, logistics and intervention, retaining revision and shift. One overall efficiency curve cannot explain cause.

Before site acceptance, reconfirm robot frames, fixture datum, safety distances, signals, recipes and data feedback, closing every open item with evidence. Ramp-up records good-part cycle, micro-stops, rework and manual takeover by product and shift, and meetings assign owner and date only to leading losses. Once agreed conditions are met, sign the acceptance baseline. Later changes enter new revisions, and training covers normal work, fault recovery and prohibited bypasses. The next shift must reproduce stability without depending on one commissioning specialist.

  • Final acceptance uses real parts, utilities, networks, shifts and closed open items.

Sources and reading notes

Equipment is judged at three levels: machine performance, interface conditions and line duty. Offline simulation exposes collision and sequence risk, pre-acceptance tests the frozen design, and site acceptance uses real parts, utilities and people. Results from the three levels are not substitutes.

  • The cluster focuses on robots, automation lines, intelligent warehousing and integrated systems; not all advanced equipment in Baoshan is included.
  • The more than 200 organisations in the park handbook describe an ecosystem, not more than 200 turnkey-line contractors.
  • The published area of FANUC Baoshan phase three belongs to that factory and is not the cluster production area.
  • Robot bodies, warehouse systems, automotive lines and precision instruments are different deliverables with separate acceptance boundaries.
